Don’t send the batch until the line is ready for it

Routing in batch plants often follows a fixed logic: form, dry, fire, inspect. But when material availability, equipment status, or labor conditions change, that rigid routing creates bottlenecks. The answer? Automated routing systems that adapt based on material readiness and plant conditions.

At the heart of this approach is a live plant model—where each machine or cell reports its status, queue, and capacity in real time. Combined with MES and inventory signals, the system routes batches based on:

Material availability (e.g., glaze batch is not ready)

Line readiness (e.g., kiln temp not stable)

Order priority (e.g., expedited customer ship date)

Labor availability (e.g., mold setup delayed)

So instead of pushing formed units to drying, then waiting for space in firing, the system pauses or redirects:

A formed batch may be staged or sent to an alternate dryer with shorter queue

A low-priority batch is delayed to prioritize urgent WIP

Glazing is postponed until QA release confirms the last cycle

One refractory plant introduced automated routing between their forming and firing departments. Using RFID-tagged racks, the system scanned each batch’s material and readiness status. If a batch’s binder mix was substandard, it was rerouted to QA instead of clogging the kiln line. Result: a 17% increase in kiln utilization and fewer scrap runs.
