Annual scorecards offer a lagging view. A Vendor Trust Index (VTI) is a rolling, weighted metric that reflects how much confidence you should place in a vendor—based not just on performance, but on behavior under pressure.

Key Inputs to a Vendor Trust Index

1. On-Time Delivery Score (30%)

Measured over the past 90 days by SKU class. Weighted for delay severity.

2. Issue Response Time (20%)

How fast are issues acknowledged, investigated, and resolved?

Are updates proactive, structured, and transparent—or reactive and vague?

How to Operationalize Your VTI

Build VTI dashboards into your ERP or supplier portal.

Tag all active vendors with a current VTI score (color-coded: green, yellow, red).

Use thresholds to guide sourcing decisions:

Green = preferred vendor

Yellow = use with caution

Red = route through alternates or restructure contract

Use Case: A large glass distributor in the Midwest adopted a VTI framework across 27 vendors and used it to proactively reroute orders from a “yellow” rated source—avoiding a 14-day delay caused by unexpected equipment failure.
