Refractory and glass distributors are often laser-focused on top-line metrics—volume moved, units shipped, new customers landed. But in a business where carrying costs, import fees, and handling complexity can vary wildly by SKU, raw volume can be a deceptive success metric.
Enter cross-SKU margin analysis—a forensic look at which products are truly driving profits, not just revenue.
Take the case of a North American distributor supplying refractory mortars, insulating castables, and ceramic fiber products. When they drilled into 12 months of sales data, they found something surprising:
A high-volume SKU—a medium-duty firebrick used in general-purpose industrial ovens—accounted for 9% of total sales but yielded less than 2% of gross margin.
A low-volume, high-alumina castable used in petrochemical reactors had 1/10th the sales volume but contributed 12% of total margin.
What caused the gap?
The firebrick SKU had a tight, commodity-style markup. Worse, it required labor-intensive packaging (custom pallets, bracing) and was prone to breakage during LTL shipping.
The castable, meanwhile, was brought in on consolidated containers from a high-margin specialty vendor and sold on a spec-driven, non-commoditized basis with minimal customer pushback on pricing.
This contrast highlights a critical truth: Not all top-sellers are profitable. And for distributors managing hundreds of SKUs across technical material categories, failing to measure margin contribution at the item level can lead to false confidence and hidden losses.
Key metrics to monitor in your cross-SKU margin analysis:
Gross Margin % and $/Unit – Start here, but don’t stop here.
Inventory Turn Rate – High-margin SKUs that sit too long still eat capital.
Handling Cost – Is the item fragile, bulky, or labor-intensive to package?
Freight Recovery – Are you passing through actual LTL costs, or eating part of it?
Support Time – Do some SKUs require 10x the customer service due to complexity?
An effective strategy might involve bundling underperforming SKUs with higher-margin add-ons, renegotiating supplier terms, or even substituting low-margin products with house-brand equivalents.
One Vancouver-based glass distributor took this approach with their architectural glass coatings line. After realizing their bronze-tinted UV layer product had razor-thin margins due to price-matching with a major client, they introduced a proprietary “enhanced” version with marginally improved performance—but a 22% higher markup. Within two quarters, the new SKU overtook the original in profit contribution.
