How SKU Planning Can Enable Smarter Promotions

By Glazix | May 29, 2025

The secret to profitable promotions? Start with your SKU mix—not your marketing calendar.

When most ceramic or refractory distributors think of promotions, they think in terms of seasonality or vendor-driven deals. But without strategic SKU planning, promotions often backfire—pushing dead stock that no one wants or undercutting margin on bestsellers already in short supply.

Effective promotional planning starts with understanding your SKU universe. Which items need a push? Which are already running hot? Which carry the margin headroom to support a discount?

Let’s walk through how SKU planning lays the groundwork for smarter, more surgical promotions.

Step 1: Identify SKU Roles

Each SKU in your catalog plays a different role. Promotions should reflect those roles:

Traffic Drivers: Common SKUs like kiln shelf supports or 6” x 6” bisque tiles that get customers through the door.

Margin Boosters: Specialty ceramics like laser-cut zirconia rings or coated crucibles where a 10% discount still leaves you profitable.

Dead Weight: SKUs with low sales and high carrying costs, perfect for clearance or bundle deals.

Planning around these roles ensures you don’t unintentionally discount your most strategic items—or ignore the ones hurting your bottom line.

Step 2: Match Promotions to Demand Windows

For example, if you sell refractory bricks into the oil & gas turnaround market, plan your discounts around Q2/Q3 when maintenance ramps up. If your ceramic art supply segment peaks during back-to-school, build tile and glaze promotions into August. Aligning SKU-based promotions with known customer behavior enhances response and preserves margin.

Step 3: Use Historical Performance Data

Dashboards or ERP data can tell you which SKUs underperformed in prior quarters. Instead of guessing what might move, promote based on actual data. Push slow movers that have consistently low turns—but only if the inventory is in good condition and still has application relevance.

Step 4: Bundle Strategically

Rather than offering 10% off on individual items, bundle complementary SKUs that drive up AOV (average order value). For example:

A bundle of kiln posts + shelf wash + cone packs for ceramic studios

A refractory patch kit combining castable, firebrick, and anchoring hardware

This approach helps you move less desirable SKUs while riding on the appeal of high-demand items.

Step 5: Track and Refine

Every promotion should be followed by a SKU-level post-mortem. Which items moved? At what margin? Did promo buyers reorder later? SKU planning doesn’t stop when the promotion ends—it improves with every cycle.

Promotions without SKU planning are a gamble. But with the right intelligence, distributors can turn their product mix into a promotional engine that clears dead stock, preserves margins, and delights customers. The smart money isn’t on promoting more—it’s on promoting smarter.
