In the glass distribution business, margins are tight and freight isn’t getting cheaper. But one of the most overlooked drivers of profitability—or loss—is how distributors measure SKU cost. Many focus narrowly on the purchase price, ignoring the full lifecycle cost of a SKU. That blind spot leads to bloated catalogs, mispriced items, and capital tied up in underperforming stock.
To truly understand what a glass SKU costs, you need a holistic model that includes:
1. Landed Cost
This includes the unit cost, plus freight, import duties, warehousing fees, and any repackaging costs. For oversized tempered or laminated glass, freight can often exceed the product cost—especially when LTL rates spike. If your landed cost is 30% higher than invoice cost, but your pricing is based on the latter, you’re eroding margins every day.
2. Handling and Storage
Glass is fragile, heavy, and space-consuming. Does that 72×96 laminated panel require special racking? Is it stored upright on A-frames or flat on pallets? Handling costs increase when products require more touchpoints or special equipment. Include labor and MHE utilization in your cost model.
3. Pick Frequency vs. Order Size
SKUs that move frequently in small quantities (e.g., sample-sized safety glass) can cost more per unit to fulfill than large-panel orders. High pick-touch SKUs should be evaluated not just on margin, but on cost-to-serve. This is where warehouse slotting strategy intersects with profitability.
4. Packaging Requirements
Glass SKUs often demand specialized packaging—corner protectors, shrink wrap, custom crates. Who pays for that: you or the customer? Does your team spend time customizing every outbound package? Those costs add up, and should be rolled into the SKU’s economic profile.
5. Obsolescence Risk
Custom-colored or cut-to-size glass panels that don’t reorder regularly carry high obsolescence risk. You need to account for the risk-adjusted cost of inventory depreciation—especially in sectors like commercial glazing, where specs change mid-project.
6. Service-Level Penalties
Some SKUs, like fire-rated or ballistic glass, may have strict SLAs. Stocking them ties up capital, but not stocking them risks losing a premium client. The cost of a stockout in this case is customer attrition—not easily quantifiable, but very real.
By capturing all these components, glass distributors can more accurately assess gross margin per SKU, not just gross sales. For example, a triple-pane coated panel might carry a 35% margin on paper—but after factoring in a $280 crating cost and $150 in LTL surcharges, the real margin may be under 10%.
