Minimum order pricing (MOP) has long been a blunt instrument for margin control in glass, ceramic, and refractory distribution. But the old model—flat fees or rigid thresholds—fails to account for rising freight costs, fluctuating raw material pricing, and highly variable customer order behavior. Today, MOP needs to be dynamic, intelligent, and responsive.
Distributors who still rely on a fixed $500 or $1,000 minimum for delivery orders risk two outcomes: 1) eroding profitability when input costs shift, or 2) alienating long-term accounts who don’t understand sudden changes. That’s why the new standard is dynamic minimum order pricing, built around a few key principles: real-time cost structures, customer segmentation, and delivery logistics.
Why Minimums Are No Longer Optional
Every distributor feels the pressure:
Orders for small amounts of low-margin items like glass sealer, tile spacers, or patching cement can burn time and fuel.
One-off deliveries to job sites in low-density areas like Northern Ontario or rural New Mexico result in cost-to-serve higher than margin per invoice.

Building a Dynamic MOP Model
1. Segment by Customer Type
Not all customers deserve the same minimums. Segment your accounts into:
Core repeat clients (who get negotiated thresholds),

Transactional customers (who may require higher minimums due to lack of volume predictability).
2. Analyze SKU Economics
Not all SKUs carry equal freight and handling costs. For example:
Large laminated glass sheets often require special packaging and two-person handling.
Palletized ceramic bricks may ride LTL without issue.
Lightweight but fragile items like crucibles may have disproportionate packaging labor.
MOP should reflect not just value, but cost-to-serve per SKU class.
3. Geotargeting Thresholds
Use zones to set variable MOPs. An order within 20 miles of your Atlanta depot should have a different floor than one going to rural Saskatchewan. Bonus: geotargeted thresholds encourage local pickup or consolidated shipments.
4. Communicate Clearly—With Reason
Distributors who explain their MOP policy transparently are less likely to face pushback. A simple note like:
“Due to increased freight costs and custom packaging requirements, our minimum order for refractory deliveries outside urban areas is now $1,250. Exceptions may apply for contract customers.”
…goes a long way in preserving loyalty.
5. Monitor and Adjust Quarterly
Your MOP should reflect material price inflation, freight rates, and labor availability. Revisit your model quarterly with operations and finance.
6. Tie MOP to Value, Not Just Price
Consider adding small-order surcharges in lieu of thresholds. For example:
Orders under $500 incur a $40 handling and delivery fee.
This avoids “minimum drama” and positions the cost as service-related, not punitive.
Enforcement Without Fallout
MOP enforcement often dies in the field when sales reps feel pressure to “make the customer happy.” Build systems—not just rules:
Use ERP flags to block small orders without override.
Give account managers flexibility but require reason codes.
Offer alternative paths: Will Call, consolidated weekly runs, or batch drops.
