Unlocking throughput by fixing the system—not just the symptom
Operations in glass and ceramics distribution are complex by nature. You’re juggling fragile SKUs, labor-sensitive workflows, unpredictable demand, and multi-leg freight. Yet many teams spend months optimizing processes that aren’t the true bottlenecks. The best ops leaders know this: until you fix your constraint, you’re just rearranging inefficiency.
Constraints Theory, or the Theory of Constraints (TOC), brings clarity to chaos by asking a simple question: What is the single point in your system that limits total output? This isn’t the slowest task. It’s the core limiter of throughput—and if you don’t identify and manage it, all other improvements are marginal.
Let’s start in a typical glass facility. Say your loading dock is backed up and your on-time delivery rate is slipping. You might assume the dock is your problem. But a deeper TOC audit reveals that your QC inspection station—tasked with final review of IGUs and laminated units—is under-resourced. Orders are piling up in staging, not because the dock is slow, but because the dock is waiting.
This is where top operators deploy the five TOC steps:
Identify the constraint: Trace delays back through the system using timestamps, cycle times, and staging velocity. Often, it’s not where the backlog is visible—it’s where flow is silently throttled.
Exploit the constraint: Maximize its output without adding capacity. Reassign labor to that zone, prioritize high-margin SKUs, and batch similar orders to minimize setup time.
Subordinate everything else: Align the rest of the operation to feed the constraint. That may mean slowing inbound receipt so you don’t overload staging—or holding back packaging until QC has cleared.
Elevate the constraint: Only after you’ve exhausted internal fixes should you consider new equipment, expanded staffing, or outsourced capacity.
Repeat: Bottlenecks shift. What limits you this quarter won’t be the same in six months.
In ceramics, constraints often hide in picking logic. A Western Canada distributor struggled to meet builder timelines despite sufficient stock and headcount. A process map revealed the real limiter: their mixed-pallet tile orders required multi-zone picking, but their WMS didn’t sequence those zones efficiently. Fixing the logic—not hiring more staff—unlocked 22% more orders per day.
Top ops leaders also use TOC to set priorities under stress. During seasonal surges, rather than rushing all orders equally, they focus resources on jobs that keep the constraint active. That may mean completing five IGU orders cleanly rather than scrambling to stage 10 with delays. It’s a throughput mindset—not a busyness mindset.
