The email said “minor change.” The install team said “we’re burning hours.”
Material substitutions are common in tight lead time environments. But when not disclosed with full install and QA impact, they turn into reputation risks that PMs log—and never forget.
Common missteps:
The substituted board cures at a different rate
Adhesives or anchors aren’t compatible out of the box
No revised documentation is sent with delivery
What you don’t hear in the kickoff call:
“Let’s see how they handle pressure.”
What you hear later:
“They pulled a fast one on us.”
Distributors who avoid the red flag:
Offer side-by-side install differences, not just spec equivalence
Document warranty or QA review requirements pre-ship
Route changes through a signed approval—not just an FYI
PMs don’t reject change. They reject surprises that steal time and force them to explain to someone else why the job is now behind.
