Product Redundancy Audits: Where to Start

Too many products doing the same job? Here’s how glass and ceramics distributors can cut through the noise.

In the world of distribution, more choice isn’t always better. When your catalog contains multiple SKUs that fulfill the same purpose with only minor variations, you’re not offering flexibility—you’re inviting confusion, increasing carrying costs, and muddying your procurement strategy. That’s product redundancy, and it’s more common than most glass, ceramics, and refractories distributors would like to admit.

Redundancy creeps in quietly. A special request here, a supplier cross-over there, and suddenly your product master includes six types of annealed float glass in near-identical thicknesses or five versions of the same alumina brick, each from a different vendor. Without clear oversight, these items cannibalize demand from each other, dilute your negotiating power, and make warehouse slotting a headache.

Step 1: Map Functional Overlaps

Start with a materials-function matrix. For each product line—be it soda-lime glass, ceramic filters, or firebricks—list out primary use cases and then map which SKUs are serving those cases. If three 6mm tempered glass SKUs all meet ANSI Z97.1 but come from different brands or slightly different cut tolerances, you likely have overlap that can be rationalized.

Ask:

Are multiple SKUs sold into the same applications with similar specs?

Is the customer demand spread thin across redundant options?

Could one SKU replace two others with minimal customer impact?

Step 2: Analyze Sales and Margin Data

Redundancy isn’t always a sales problem—it’s often a margin problem. Two similar products may sell equally well, but one may incur higher import duties, longer lead times, or require different packaging. Overlay your redundancy map with gross margin per unit, storage cost, and pick frequency to identify which SKUs are dragging down profitability.

This is especially vital in refractories, where multiple castable mixes may have similar service temperatures but vary in application method. If two products serve the same furnace patching function and one is easier to handle or ships better, that becomes your preferred SKU.

Step 3: Evaluate Vendor Terms and Logistics

Sometimes the root cause of redundancy lies in procurement. Distributors often onboard new SKUs to meet supplier MOQs or cover temporary shortages, only to leave them lingering in the catalog. Perform a vendor audit to determine:

Which SKUs are legacy holdovers from past shortages?

Which suppliers offer duplicate products with differing lead times or pricing?

Can you consolidate purchases with one vendor for better terms?

Step 4: Engage Sales and Customer Service Teams

Inside sales reps know what customers are asking for—and which products are collecting dust. Before cutting redundant SKUs, hold product reviews with your commercial team. They can tell you whether a certain low-margin laminated glass option still has key customer loyalty—or whether it’s safe to remove.

Step 5: Communicate and Replace Smartly

Don’t just kill SKUs—replace them with purpose. Create a crosswalk between outgoing and preferred items. Update ERP aliases and e-commerce tags to redirect searches. Ensure customer-facing staff have scripts ready to explain changes and suggest substitutes.
