Rationalize your stocked ceramic SKUs to focus on high-frequency, quick-turn items that drive customer confidence. For low-frequency, long-lead SKUs, consider shifting to a make-to-order model, with transparent timelines.
Step 4: Collaborate with Suppliers on Lead Time Guarantees
Work backward from customer SLAs. If a key refractory ceramic fiber board needs to ship within 10 days, but your supplier fluctuates between 5–15 days, it’s time to either source alternate vendors or build buffer inventory. Rationalizing SKUs makes this manageable—because you’re consolidating buy volumes around fewer, faster items.
Step 5: Use Lead Time as a KPI in Product Decisions
Most distributors track SKU profitability. Few track lead time consistency. Add it to your SKU scorecard. When deciding whether to keep or retire a ceramic SKU, weigh not just sales volume or margin—but supply reliability. A high-margin item that routinely ships late may be costing you customers.
