Start by identifying the core responsibilities in your shift overlap period. This might include:
Verifying equipment status (temperatures, alarms, pending maintenance)
Reviewing production logs and rejects
Staging raw materials for the next run
Verifying changeover or cleaning tasks were completed
Every one of these should be documented in a step-by-step checklist by equipment or work cell. For instance, in a kiln control station, outgoing operators should log zone temperatures, fuel levels, and burner activity before leaving. Incoming operators verify and sign off.
Add a 10-minute overlap window to every shift—paid and enforced. This buffer allows the outgoing team to debrief the incoming one verbally. Keep this conversation structured: use a whiteboard or digital terminal to walk through key KPIs, alerts, and concerns.
Document this as a formal “playbook” by line or process. If your float glass line runs different annealing temperatures for each product, define who is responsible for confirming recipe parameters. In batch-based ceramics, include the status of the current load, kiln conditions, and time remaining.
Digitize the process if possible. A tablet-based checklist, tied into your MES or CMMS, allows time-stamped sign-offs, auto-logging of conditions, and prompts for unresolved issues.
The outcome is measurable. Plants with standardized changeovers typically recover 2–5% of available production time. That may sound small—until you realize it equals several weeks of uptime annually. In lean operations, shift changeovers are not downtime—they’re your control point for the next eight hours.
