How identifying your real bottleneck—not your busiest one—unlocks throughput and margin
In glass and ceramic distribution, there’s always a bottleneck. But here’s the problem: it’s rarely where you think it is. Most ops leaders default to whatever’s under pressure—delivery trucks, cutting lines, loading bays. But if you’re not treating your true constraint, you’re just moving the backlog around. This is where Theory of Constraints (TOC) becomes more than a manufacturing buzzword—it becomes a strategic execution tool.
The first insight TOC brings to field operations is this: your output is limited by your weakest link, not your busiest process. That might be a single IGU sealing station that caps your daily throughput. Or it might be the tile picking zone with outdated labeling, slowing order accuracy during peak season. What feels “busy” is often just noise. The constraint is quieter, but more powerful.
For example, one Ontario-based distributor realized their real constraint wasn’t inventory or labor—it was their QC inspection process for laminated fire-rated panels. The inspection team, using manual processes, was limiting release rates for outbound loads by nearly 30% during Q2. Finally, TOC encourages continuous review. Constraints shift. What was your bottleneck in Q1 (vendor lead time) may become labor in Q2, or crane availability in Q3. The best ops leaders schedule constraint audits just like cycle counts—planned, routine, and supported by data from job pacing, delivery slip, and material damage metrics.
