Each SKU comes with its own sourcing challenges, shelf stability concerns, and customer specifications. But one thing remains constant: every SKU follows a lifecycle. Understanding that lifecycle—from launch to exit—is critical for managing working capital, warehouse capacity, and customer trust.

Stage 1: SKU Justification and Launch
Every new refractory SKU should begin with a business case. Maybe a customer operating a lime kiln requests a phosphate-bonded plastic with specific thermal shock resistance. Or your team identifies a new demand trend in biomass-fired boilers. Before onboarding a new SKU, ask:
Does it fulfill a need unmet by current products?
Will it be used across multiple clients or a single project?
Is supplier continuity guaranteed?
How will it be stored—and for how long before degradation?
Many refractories have finite shelf lives. Calcium aluminate cements and wet mortars can degrade after 6–12 months in non-climate-controlled storage. Launching a SKU without a demand plan is like betting on perishable goods.
Stage 2: Early Demand and Market Fit
Once stocked, the SKU enters its “validation” phase. Are customers reordering? Are substitutions requested? Are field failures or installation challenges reported?
For example, a mullite castable may look great on paper, but if masons in the field report setting issues or unexpected curing delays, that SKU may need to be reformulated or phased out. Customer feedback loops are essential here—especially from refractory contractors and maintenance crews during shutdown work.
Stage 3: Peak Usage and Optimization
A well-positioned refractory SKU begins to scale. You start seeing repeat orders, project bids using the item, and inclusion in blanket contracts. This is the sweet spot—when forecasting stabilizes, and supplier negotiations gain leverage.
At this stage, smart distributors:
Optimize reorder points using actual lead times + average monthly demand
Audit the SKU’s margin performance
Evaluate tiered pricing to push volume through inside sales teams
Review cross-dock or just-in-time options for heavy items like 70% alumina bricks
This is also when marketing and education matter. Ensure that sales reps are trained to sell on thermal conductivity, cold crushing strength, or ease of gunning—not just price per bag.
Stage 4: Plateau and Niche Usage
Over time, even strong-performing SKUs may plateau. A customer switches kiln technologies. A cement client starts using pre-cast blocks. Suddenly, a once-monthly order of 94-pound castable bags becomes a once-quarterly ask.
Rather than immediate retirement, these SKUs should be flagged for limited stocking or vendor-managed inventory (VMI). In many cases, transitioning slow movers to drop-ship status can preserve availability without tying up shelf space.
Stage 5: Decline and Exit
Finally, every refractory SKU reaches obsolescence. Whether due to:
Supplier discontinuation
Regulatory changes (e.g., silica exposure limits)
Advances in formulation (e.g., non-wetting castables replacing traditional types)
Complete drop-off in demand
Distributors must know when to exit gracefully. Holding on to outdated SKUs adds risk—expired dry-vibe mixes, crumbled palletized bricks, or off-spec packaging are common headaches.
Before deleting, evaluate alternatives. Can this SKU be merged with a similar performing item? Can remaining stock be sold at discount to contractors for non-critical applications?
A formal exit process ensures a clean ERP, clean shelves, and cleaner forecasting. And it opens up room for the next high-performing SKU in the lifecycle.
