To track real momentum, distributors must monitor post-sale signals that indicate traction, trust, and re-specification. Here’s what to watch.
Metric 1: Time to Reorder
Reorder lag time tells you if your product solved a real problem—or was a trial. In ceramics and refractories, reorders within 30–60 days often signal success in high-turn applications (e.g., plant maintenance cycles).
Track:
First order date vs. second order
SKUs reordered vs. trial-only SKUs
Whether quantity increased, stayed flat, or dropped
Metric 2: Cross-Sell Velocity
Are customers buying more SKUs from you over time? Healthy markets show SKU diversification, not just volume growth.

Are new contacts coming through current customers? Especially in B2B environments, word-of-mouth referrals mean you’ve crossed a trust threshold.

Same customer referring new branches or plants
Distributor recommending you to another reseller
Contractors introducing you to architects or specifiers
